Repair, Upgrade or Replace: How to Decide

A framework for deciding what an old machine is worth — what each option costs, what it buys you, and the three cases where the answer is obvious.

Something has failed or the machine feels too slow, and the question is what to do about it. The decision is usually made on feeling rather than arithmetic, and the arithmetic is straightforward.

The three obvious cases

Replace when the machine no longer receives security updates. Both major systems set support periods, and once a machine drops off, it should not be used for banking, email or anything sensitive. No amount of upgrading changes this — though installing a supported alternative system can. See operating systems.

Upgrade when the machine is fundamentally fine and one thing is holding it back. A mechanical drive in an otherwise adequate machine is the clearest example.

Repair when a single component has failed and everything else is sound, and the part costs a fraction of a replacement.

Most decisions fall into one of those, and the rest need the questions below.

Question 1: what is actually wrong?

Find out before deciding. People replace machines that needed a fifty-pound drive, and upgrade machines with a failing power supply.

Question 2: what does the fix cost, honestly?

Parts, plus labour if you are not doing it, plus your time.

Compare against a replacement of similar capability, not against the most expensive thing available.

Include the things people forget: transferring your files, reinstalling software, the licence for anything that does not transfer, and the day of disruption.

A rough guide: if the repair costs more than about half of a suitable replacement, and the machine is several years old, replacement is usually the better decision.

Question 3: how much longer will it be adequate?

A repair that buys eighteen months is different from one that buys five years.

Consider: how old the machine is, how long the manufacturer supports it, whether other components are approaching end of life, and whether your needs are growing.

Repairing a machine that will need replacing next year is spending twice.

Question 4: can it actually be upgraded?

Desktops: nearly everything, within the motherboard's limits. The socket determines which processors fit, and an older board may make an upgrade impossible rather than merely expensive.

Laptops: storage usually, memory sometimes, nothing else. Check whether memory is soldered before planning around it. See laptop or desktop.

The upgrades that are worth it

Mechanical drive to solid state. The best value upgrade in computing. Affects everything you do, costs little, and works on almost any machine. Do this first, always.

More memory, if you are running out. Cheap, easy on a desktop, and useless if you are not actually short. See RAM explained.

A new battery in a laptop that is otherwise fine. Frequently overlooked, and it restores a machine that has become tethered to a desk.

Cleaning and thermal paste, which costs almost nothing and can restore a throttling machine. See cleaning and maintaining.

A graphics card, if the specific need is games or creative work and everything else is adequate.

The upgrades that usually are not

A processor, unless the socket takes a substantially better one — which on an older board it usually does not. Frequently it means a new motherboard, which means new memory, which means a new machine.

Memory beyond what you use.

A high-end graphics card in a machine with an old processor, where the processor limits it anyway.

Anything on a laptop beyond storage, memory and the battery, because it is not possible.

Anything on a machine that is out of support.

Repairs worth doing

Power supply. Cheap relative to a machine, and its failure damages other things. Replace rather than tolerate.

Fans. Cheap and easy.

Battery.

Screen on a desktop monitor — usually replace the monitor rather than repair it.

Drive, obviously, and with attention to recovering the data first.

Repairs that are frequently not worth it

Laptop motherboards. Everything is on one board, so a component failure means replacing the board, and that approaches the cost of the machine.

Laptop screens, depending on the model and the machine's value.

Liquid damage, which frequently returns months later through corrosion.

Anything on a machine already at the end of its support period.

The environmental part, which is not sentimentality

Manufacturing a computer accounts for a large share of its total lifetime environmental cost, more than the electricity it uses in ordinary domestic operation.

Which means keeping a machine going longer is genuinely the better outcome where it is viable, and the economics and the environment point the same way more often than people expect.

When replacing, dispose properly. Electronics contain recoverable materials and things that should not go to landfill, and most areas have collection points.

Wipe the drive first. Deleting files does not remove them. See how to wipe a hard drive.

Consider passing it on. A machine inadequate for you may be entirely adequate for someone else, and installing a lightweight system extends its life considerably.

A worked example

A five-year-old laptop, slow, mechanical drive, 8 GB memory, still supported, battery lasts an hour.

Diagnosis: disk at 100%, memory adequate for the use.

Options: solid state drive plus a battery, at modest cost, buying perhaps three more years. Or replacement at several times that.

The upgrade is clearly right here — one component is the bottleneck, the machine is supported, and the cost ratio is favourable.

Change one variable: if the machine were out of support, replacement would win regardless of the arithmetic.

The short version

Diagnose before deciding. People replace machines that needed a drive.

Out of security support means replace, whatever else is true.

Repair costing more than half a suitable replacement, on an old machine, means replace.

Mechanical drive to solid state is the best upgrade in computing — do it before considering anything else.

And keeping a machine going is usually the better environmental outcome, which for once agrees with the cheaper one.
